Keolis operates public transport networks on behalf of 300 Transit Authorities worldwide. It is currently present in 15 countries and on 5 continents. The company is the world leader in automatic metro and tramway systems, and is also No. 1 in ambulance transport and No. 2 in parking in France. Every year, more than 3 billion passengers use its mobility services. Maintenance is a strategic activity to minimise costs and downtime and to use the vehicles until the end of their service life.


The project

Keolis subsidiaries have a strong autonomy which favours reactivity and proximity to their customers. It also requires optimisation by seeking the right level of harmonisation and industrialisation. Keolis therefore decided to design and deploy a common framework for all subsidiaries and all modes of transport with the following objectives:

  • Formalise best practices in maintenance and asset management in accordance with the ISO55000 standard;
  • To ensure a common language;
  • Facilitate knowledge sharing;
  • Develop sustainable performance in the subsidiaries;
  • Convince customers of the professionalism of Keolis’ maintenance and asset management teams to win new contracts and renew existing ones

With 20 years of experience in multicultural and international environments, Mainnovation was chosen by Keolis for support in the implementation of this initiative.

The approach

We deployed a collaborative approach with a group of international experts, combining our VDMXL model and process map with the knowledge of representatives of the different business lines (operations, maintenance, engineering, procurement). We facilitated face-to-face and remote workshops to discuss different themes. The result of this collaboration is a customised framework for Keolis, specifying a minimum level of maturity as well as subsequent levels of maturity to be reached according to customer requirements. It consists of 8 complementary tools:

  • a methodology for the definition of a subsidiary’s strategy ;
  • a self-assessment of the maturity of maintenance activities
  • a process manual
  • a library of KPIs
  • a guide to design a maintenance organisation
  • a structure for management rituals;
  • a knowledge library.

Mainnovation also helped the project team to promote the framework to the subsidiaries once the framework was finished.
